The CMO role is being redefined — are you the architect or the artefact?

Marketing leadership is splitting into two trajectories. One leads to orchestration at scale. The other leads to irrelevance. The fork is closer than most CMOs think.

Two trajectories

The first trajectory: the CMO becomes the chief orchestrator — designing systems where human creativity and artificial intelligence produce outcomes neither could achieve alone. This CMO understands technology not as a tool but as a teammate. They build operating models, not campaigns.

The second trajectory: the CMO remains a campaign manager with a larger title. They approve creative. They review dashboards. They present quarterly results that someone else assembled.

One of these roles has a future. The other does not.

What orchestration demands

Orchestration is not management with better technology. It requires a fundamentally different set of capabilities.

Systems thinking. The ability to design workflows where multiple agents — human and artificial — operate in concert without constant supervision. This is engineering, not delegation.

Technical literacy without technical dependency. You do not need to write code. You do need to understand what code can and cannot do. The gap between these two statements is where most marketing leaders fail.

Comfort with bounded uncertainty. When AI agents operate with autonomy, outcomes become probabilistic rather than deterministic. Orchestrators are comfortable with this. Managers are not.

The timeline is compressed

Eighteen months ago, agentic AI was a research concept. Today, it is a deployment reality. Eighteen months from now, organisations without hybrid intelligence capabilities will struggle to compete for talent, for attention, and for market position.

This is not a prediction. It is an observation. The evidence is already visible to anyone willing to look.

A question, not a conclusion

Look at your calendar for the past month. How much time did you spend approving work versus designing systems? The ratio tells you which trajectory you are on.

Change the ratio. Change the trajectory.
